Executive summary

Following an acquisition, Company T owned two world-class pharmaceutical engineering organizations that were responsible for designing, constructing, validating, and commissioning new drug-manufacturing facilities. About the Client

Company T is a global biopharmaceutical company. After an acquisition, post-merger integration at the operational level, particularly within engineering, proved significantly more complex than the deal terms indicated. The ability to capture, retain, and reuse engineering knowledge had become a competitive necessity rather than merely a best practice.

Industry Context

The pharmaceutical engineering function sits at the intersection of regulatory compliance, capital project execution, and operational excellence. Building or retrofitting a biologics manufacturing facility is an undertaking that takes years and costs billions of dollars, with the U.S. Food and Drug Administration (FDA) and the European Medicines Agency (EMA) imposing strict validation and documentation requirements at every phase. Any inefficiency in the design, commissioning, or validation process translates directly into delayed product launches and foregone revenue — costs that can reach tens of millions of dollars per month for a blockbuster drug.

Current Situation

Pharmaceutical engineering operated with process frameworks developed independently in both companies for decades. The two organizations used different nomenclatures for the same activities and maintained separate document repositories with limited cross-referencing. They had no shared platform for capturing engineering lessons learned or identifying subject-matter experts across geography. Problem / challenge

The pharmaceutical engineering organization faced three compounding challenges that, left unaddressed, would materially undermine the value case for the acquisition:

  • Process fragmentation and inconsistency. Pharmaceutical engineering’s core workflows — spanning facility design, construction oversight, equipment commissioning, process validation, and plant start-up — were executed through two incompatible process frameworks inherited from the pre-merger organizations. This fragmentation created quality risks, duplicated effort, and made it impossible to benchmark performance across the combined portfolio.
  • Knowledge loss and expertise inaccessibility. The combined engineering organization employed highly specialized talent distributed across continents and time zones but lacked an enterprise-wide system to locate expertise, share best practices, or capture lessons learned from completed projects. The company estimated it was routinely re-solving problems that had already been solved — a costly form of institutional amnesia that accelerated with the natural attrition that follows any major acquisition.

How Iknow Structured the Work

Iknow structured the engagement around two parallel workstreams: process redesign and knowledge management infrastructure, both supported by a unified change management approach. This parallel structure was intentional, as prior experience in post-merger integration demonstrated that process changes without supporting knowledge infrastructure are unsustainable, while knowledge systems lacking aligned processes remain underutilized. The two workstreams were therefore designed to reinforce one another.

Process redesign followed a Lean Six Sigma methodology. Iknow began with a structured current-state assessment — conducting stakeholder interviews, process walk-throughs, and root cause analysis — to map the as-is state in sufficient detail to identify the highest-impact improvement opportunities. The future-state design integrated findings from cross-industry benchmarking, drawing on Iknow’s work in analogous engineering-intensive sectors including aerospace, energy, and contract manufacturing.

  • Current-State Assessment and Root Cause Analysis.   • Lean Process Redesign and Coaching. Iknow facilitated a series of cross-functional redesign workshops, bringing together both companies’ engineers, many of whom had not previously collaborated, to co-design the future-state processes.   • Lessons Learned Program Design and Implementation. Iknow designed a structured lessons-learned lifecycle — from capture protocols at project milestones to review, classification, and publication workflows — and built the supporting repository within the SharePoint environment. Iknow worked with the OE organization to embed the lessons-learned process into engineering’s project management framework, ensuring that capturing and applying lessons became a standard project activity rather than an optional post-project exercise.

Stakeholders & Collaboration

The engagement required sustained coordination across organizational and geographic boundaries. Iknow’s team collaborated directly with engineering leadership, the parent company’s global Organizational Effectiveness organization (responsible for the collaboration platform roadmap), IT infrastructure teams managing SharePoint hosting and Google Search Appliance deployment, and project management leads who would ultimately govern the lessons-learned process. Achieving alignment among these stakeholders represented a significant consulting challenge in addition to the technical complexities.

Cross-Cultural Resistance to Unified Processes

The most significant challenge was not technical but human. Many senior Company T engineers were highly invested in their existing processes and expressed skepticism about a unified framework’s ability to maintain established quality standards. The parent company’s counterparts shared similar reservations. Pharmaceutical engineering content was distributed across multiple repositories, including SharePoint sites of varying ages, network file shares, and two distinct legacy document management systems, all of which had inconsistent metadata standards and lacked a unified taxonomy. Federated search could only retrieve content from these sources if it were discoverable.
