Teaching the Vocabulary Before Writing the Vision: A Knowledge Management Visioning Program for a Global Alliance Management Team.

Executive Education, Current-Project Enhancement Recommendations, and a Co-Facilitated KM Vision-Setting Workshop

Executive summary
Company AD’s global business development function runs on deal-making expertise — including due diligence findings, negotiation history, and partner relationships that largely live in individual dealmakers’ heads and inboxes. The team had already begun several grassroots knowledge management (KM) efforts on its own initiative, including a new deal-tracking tool, a redesigned SharePoint repository, and an informal peer “buddy system” for sharing lessons learned. What business development lacked was a shared KM vocabulary and an articulated vision to align those efforts and guide what came next. Company AD engaged Iknow to close that gap.
Iknow proposed and delivered a two-step program: three executive education sessions to build a shared foundational understanding of KM concepts among business development staff, followed by a co-facilitated visioning workshop to define the team’s KM future state. Along the way, Iknow reviewed business development’s active KM initiatives and recommended targeted enhancements — including a shared taxonomy, auto-classification, and structured communities of interest — before facilitating a workshop that produced a KM vision statement, a prioritized set of goals, and a shared understanding of implementation risks and mitigation strategies.
Background & context
About the Client
Company AD is a global healthcare company. It develops, manufactures, and sells prescription medicines and other healthcare products worldwide. Its global business development function identifies, evaluates, negotiates, and manages licensing deals, partnerships, and alliances that extend Company AD’s healthcare pipeline and commercial reach. This work depends heavily on individual expertise and relationship knowledge accumulated deal by deal.
Industry Context
Business development and alliance management teams in pharmaceutical companies operate in a fundamentally project-based, deal-driven environment: each transaction generates due diligence findings, negotiation history, and partner relationship knowledge that is easy to lose once a deal closes or a team member moves on. Informal knowledge-sharing habits — a peer buddy system, ad hoc lessons-learned conversations — often work well for a small team but rarely scale as a global function grows or deal volume increases. Organizations in this position increasingly recognize that before investing further in KM tools and platforms, teams need a shared vocabulary and an articulated vision for what good knowledge management looks like — otherwise, tool investments proceed without a unifying strategy.
Current Situation
Company AD’s global business development function sought internal alignment on a knowledge management vision: new processes and systems to efficiently capture, store, and transfer knowledge within the team, along with a high-level implementation timeline and targets. The team had already launched several grassroots initiatives — evaluating a new deal-tracking and reporting tool, redesigning its SharePoint content repository, and piloting an informal buddy system for direct knowledge exchange — but had not yet defined the shared vision needed to align and prioritize them.
Problem / challenge
- No shared KM vocabulary or vision. Business development’s leadership and staff lacked a common understanding of knowledge management concepts, making it difficult to have a productive conversation about the team’s future state.
- Grassroots initiatives without a unifying strategy. A new deal-tracking tool, a SharePoint redesign, and an informal buddy system were underway, but none were aligned with an overarching KM vision or roadmap.
- Informal practices that would not scale. The team’s peer buddy system for sharing lessons learned relied on individual relationships rather than structured processes, limiting its reach as the global team grew.
- No implementation timeline or targets. Business development needed a future-state vision paired with a high-level timeline and targets, not simply a description of the current state.
Project objectives
- Build foundational, shared KM literacy among business development leadership and staff.
- Review business development’s active KM initiatives and identify opportunities to enhance their value.
- Facilitate a collaborative workshop to define business development’s KM future-state vision.
- Produce a KM vision statement, prioritized goals, and an understanding of implementation obstacles and mitigation strategies.
Iknow’s approach
How Iknow Structured the Work
Iknow structured the engagement as a two-step program — executive education followed by a co-facilitated visioning workshop — reflecting Iknow’s KM strategy and governance design methodology, which grounds vision-setting in a shared vocabulary rather than asking participants to brainstorm a future state from a standing start.
Key Activities & Decisions
- Executive education sessions. Iknow’s lead consultant delivered three virtual, 90-minute sessions on foundational KM terms and concepts, each combining a core presentation, short exercises, group discussion, and open Q&A, drawing on graduate-level KM course material.
- Current project review and enhancement recommendations. Iknow reviewed business development’s active KM initiatives — its new deal-tracking tool, SharePoint redesign, and informal buddy system — and recommended specific enhancements, including a shared taxonomy to improve findability, auto-classification to apply tags at scale, term-driven SharePoint pages, and structured communities of interest to extend the buddy system’s reach.
- Pre-workshop questionnaire. Iknow prepared and distributed a set of eight to 10 questions to workshop participants in advance, addressing the team’s KM future-state strategy, business value, and operating framework, then compiled the responses to ground the workshop discussion.
- Co-facilitated visioning workshop. Iknow co-facilitated a two-hour virtual workshop with business development’s staff, incorporating example KM vision statements from peer organizations before leading structured breakout exercises to brainstorm vision language and identify implementation risks and mitigation strategies.
- Vision and prioritization outputs. Iknow synthesized the workshop’s breakout discussions into a KM vision statement and a prioritized set of goals for business development.
Stakeholders & Collaboration
Iknow served as prime contractor, with Mr. Ralph W. Poole as lead consultant. Mr. Poole prepared and delivered the executive education sessions and co-facilitated the visioning workshop.
Challenges & how Iknow overcame them
Building Shared Understanding Among a Busy, Deal-Driven Team
Business development staff are dealmakers first, with limited time or built-in vocabulary for a discipline like knowledge management. Iknow addressed this by keeping the executive education sessions short, practical, and interactive — 90 minutes each, built around exercises and discussion rather than lecture — so participants arrived at the visioning workshop with a shared language rather than a set of unfamiliar terms.
Turning Grassroots Efforts into a Unifying Vision Without Disrupting Them
Business development’s existing KM initiatives were already delivering value on their own; a vision-setting process that ignored them risked feeling disconnected from the team’s real work, while one that simply endorsed them risked missing the bigger opportunity. Iknow addressed this by reviewing each active initiative on its own terms, proposing specific enhancements to strengthen each, and then using the visioning workshop to place all of them — current projects and future ambitions alike — within a single, team-authored vision.
Results & impact
Quantitative Outcomes
- • Education delivered: Three virtual, 90-minute executive education sessions on knowledge management for business development staff.
- • Enhancement recommendations: Targeted recommendations for three active business development initiatives.
- • Workshop delivered: One co-facilitated, two-hour KM visioning workshop with business development staff.
- • Vision outputs delivered: A KM vision statement and a prioritized set of goals from the workshop’s breakout sessions.
- • Risk planning: Implementation obstacles and risks identified, with mitigation strategies developed for each.
Qualitative Outcomes
Company AD’s business development function emerged with a shared vocabulary for knowledge management across leadership and staff, a genuine team-authored vision statement rather than one imposed from outside, and a clear-sighted view of the obstacles standing between the team and that vision. The engagement also aligned business development’s existing grassroots KM efforts with a single overarching direction, giving the team’s tool and process investments a shared strategy to serve rather than several disconnected initiatives.
Timeline to Impact
Throughout the engagement, Iknow moved business development from a team with grassroots KM activity but no shared vocabulary or vision to one with a completed KM vision statement, prioritized goals, and a mitigation plan for implementation obstacles.
